AI Strategy Consulting & Prioritization

Decide what deserves attention, what can wait and where AI can create meaningful value.

When it helps

Leadership knows AI matters but needs a disciplined way to choose priorities, align investment and sequence action across the organization.

Focus

  • Opportunity and risk portfolio
  • Executive priorities and decision criteria
  • Phased roadmap and ownership

Outcome

  • Focused AI strategy
  • Disciplined investment decisions
  • A practical sequence for action

The situation

The problem is not a shortage of AI ideas. It is the absence of criteria.

Most organizations arrive at AI strategy with a long list: a pilot in marketing, a proposal from IT, a tool someone in operations already pays for, a board question nobody has answered, and a vendor conversation that has quietly advanced further than leadership realizes. Everything on the list sounds reasonable in isolation. Nothing on it has been compared against anything else.

AI Strategy & Prioritization replaces that list with decision criteria. The work establishes what AI should be used for in this organization, what it should not be used for, which initiatives earn investment first, what each one requires to succeed, and who owns it. The output is a sequence leadership can defend — to the board, to the budget and to the people who will have to execute it.

Strategy here means choosing. A roadmap that keeps every option open is not a strategy; it is a deferral. Part of the value of this engagement is a written record of what the organization decided not to pursue this year, and the reasoning behind it.

How it works

How the strategy engagement runs.

Four to six weeks from first session to an approved, sequenced roadmap with named owners.

01 · Inventory

Everything that is already happening

A full picture of current and proposed AI activity: approved initiatives, pilots, shadow usage, vendor conversations in progress and committed spend. In most organizations this stage alone surfaces activity leadership did not know about.

Deliverable

AI activity inventory with status, owner, spend and the risk attached to each item.

02 · Opportunity and risk portfolio

Value and exposure, side by side

Each opportunity is evaluated against the same criteria: the business value at stake, the operational change required, data and confidentiality conditions, regulatory and professional exposure, and whether the organization can realistically absorb it.

Deliverable

Portfolio view with every initiative scored on value, feasibility, exposure and organizational readiness.

03 · Priority and criteria

Decisions, with the reasoning written down

A working session with leadership to set the decision criteria, apply them, and agree what proceeds now, what waits, and what is declined. Disagreement is surfaced here rather than discovered during execution.

Deliverable

Prioritization matrix, the agreed decision criteria, and the documented list of what is deliberately not being pursued.

04 · Sequenced roadmap

A plan that names owners and dates

The approved priorities are turned into a phased roadmap: what happens in the first 90 days, what each phase depends on, who owns it, what it costs and what evidence will show it is working.

Deliverable

Phased roadmap with owners, dependencies, decision gates and success measures, plus an executive summary for the board.

What you receive

  • A complete inventory of current and proposed AI activity
  • An opportunity and risk portfolio scored on consistent criteria
  • Written decision criteria the organization can reuse next year
  • A phased roadmap with owners, dependencies and decision gates
  • An executive summary written for board approval

What I need from you

  • Access to the leaders proposing, funding or already running AI initiatives
  • Honest disclosure of pilots and tools already in use, including informal ones
  • Current budget commitments and vendor conversations in progress
  • Two leadership working sessions, approximately two hours each

Scope & investment

Scope, timeline and investment.

A strategy and prioritization engagement typically runs four to six weeks and is scoped on the number of functions involved and the volume of existing activity. It is a fixed-fee engagement, quoted in writing after a 20–30 minute fit call, so leadership approves a defined scope and a defined number of sessions rather than an open hourly commitment.

Where governance gaps or readiness problems surface during the work — and they usually do — they are recorded in the roadmap with their own sequence rather than quietly absorbed into scope. You will always know what you are being asked to approve next, and why.

Questions leaders ask

What does AI strategy consulting include?

It includes an inventory of existing AI activity, an evaluation of opportunities and risks against consistent criteria, a leadership decision session that sets priorities, and a phased roadmap with owners, dependencies and success measures.

How long does an AI strategy engagement take?

Typically four to six weeks from the first working session to an approved roadmap, depending on the number of functions involved and the availability of the leaders who have to make the decisions.

Do you recommend specific AI tools or vendors?

Only after the decision criteria exist. Tool selection is a consequence of strategy, not a substitute for it, and SAGAZ holds no commercial relationship with any AI vendor.

What if leadership disagrees about priorities?

That disagreement is the work. The prioritization session exists to surface it while it is still inexpensive — before budget is committed and before teams have started building in different directions.

How does this connect to the AI Readiness Assessment?

The assessment establishes whether the organization can execute. Strategy decides what it should execute. When both are needed, the assessment runs first and feeds its findings directly into the prioritization work.
